Why do agents leave brokerages?
Mostly over support, leadership, and culture, not a slow sales year. A 2026 industry report found agents were more likely to leave over those than over a drop in production, and roughly one in eight producing agents changes brokerages each year (Recruiting Insight and Lone Wolf, via Inman, October 2026).
Retention is a standing worry: NAR reports that 18% of firms named agent retention their biggest challenge for the next two years in its 2025 firm profile.
Why do appointments work as a recruiting offer?
A split, a desk, and a tech stack are what every brokerage offers. Booked seller appointments are different: they are business, delivered.
- For new agents, appointments are the fastest way to a first listing, which is the hardest part of the job.
- For producing agents, appointments are time back: fewer hours prospecting, more hours on listing presentations.
- For you, appointments are support you can point to in every recruiting conversation, with daily numbers to back it up.
How do you set up an appointment program for your agents?
- Pick the lists. Expired listings, FSBOs, circle prospecting around your agents' listings, and your brokerage's past-client database.
- Set the criteria. Decide at kickoff what counts as an appointment: timeline, price range, and area.
- Decide the routing. Which agents get appointments, and how (see below).
- Share the numbers. Daily KPI reports on dials, conversations, and appointments, so agents see the program working.
- Close the loop. Ask agents to report what happened at each appointment, so you know what the program produces.
Who should get the appointments?
| Routing model | How it works | Best for |
|---|---|---|
| New agent ramp | Appointments go to agents in their first months | Recruiting newer agents and getting them a first listing fast |
| Round robin | Appointments rotate across all participating agents | Fairness and broad support |
| Performance based | Agents who convert appointments get more of them | Rewarding the agents who list |
| By area | Appointments go to the agent who covers that farm or office | Brokerages with clear territories |
| Recruiting perk | New recruits get appointments as part of joining | Standing out in recruiting conversations |
Many brokerages mix models: a ramp for new agents and performance routing for the rest.
